Andy Worshek: The Master Chief Who Lived Intent-Based Leadership Before It Had a Name

Trades Talk Podcast

Show Notes

This week on Trades Talk, Justin White sits down with Andy Worshek, retired US Navy Master Chief and the man who actually implemented Intent-Based Leadership on the USS Santa Fe under Captain L. David Marquet. When David declined the podcast, he personally referred us to Andy, and this conversation reveals why: David wrote the book, but Andy is the operator who lived it at the crew level and rebuilt his entire Navy career around it.

Andy joined the Navy in 1985 as a sonar technician, spent 13 years planning his exit under caustic leadership, and then had his career reignited when David took command. He served under David for nearly five years, including a final stretch as Chief of the Boat, then went on to another 11 years in the Navy including selection into the Command Master Chief program. This is the field manual for what happens when Intent-Based Leadership actually gets installed inside a working organization.

In this episode:

The USS Santa Fe turnaround: how the worst submarine in the Pacific Fleet became the best in one year, with real metrics (officer program selections, advancement rates, retention), and the specific decisions David made that made it happen Certify the team, don’t brief the team: David flipped the traditional briefing model on its head. Instead of the leader telling the team what will happen, every team member tells the leader what they will do. Direct application for trades operators running complex evolutions on job sites where verbal communication is limited The ”No They on Santa Fe” rule and the Three Name Rule: two small language changes that quietly rewired how the crew thought about each other. A behavioral psychologist eventually explained why it worked. Andy has since installed the same rule in a coal plant with union vs management tension, with the same transformation You can buy compliance. Excellence is only ever freely given. Andy’s reframe on employee investment that changes how leaders should think about training, culture, and rewards. This one lands hardest for trades operators wrestling with A player vs B player conversations The system-not-the-person approach to accountability: how David rebuilt root cause analysis into a tool for finding the leadership decision that set the person up to fail, rather than the traditional Navy approach of finding someone to punish

Andy’s trade secret, straight from his father, a retired Senior Chief and still his hero: when you are down or things are not going well for you, the best way to overcome it is to do something for somebody else. Servant leadership under pressure. His father’s line, applied every day of Andy’s 24 year Navy career and still applied now that his own son runs quality assurance on roofing crews.

If you are a trades CEO tired of leading through yelling, a crew supervisor stuck between officers and sailors, or a leader trying to figure out how Intent-Based Leadership actually installs inside a working organization instead of just sounding good in a book, this one is required listening.

This is a special one. Justin White sat down with Eli Zevin, General Manager of Aspire, the same day Aspire launched its brand new Command Center, and dropped the episode within the hour. If you run on Aspire, or are even thinking about it, this is the inside look at the biggest leap the software has taken yet.

I sat out Aspire Ignite this week for the first time in five years and recorded this one from the hangar. If you came home from those events feeling behind, this episode is for you. You're not behind. But you might be about to automate a mess. I walk through the algorithm K&D is using to get ready for 2027: delete, simplify, accelerate, and only then automate. It comes from Elon Musk's playbook, and the Tesla battery cover story explains why most companies get the order wrong. Then I show you what it looks like in real life. We just deleted 256 receipts a month at K&D, which frees up about 280 hours a year of our highest-paid people's time. And a ServiceTitan survey of over 1,000 contractors found that only 15 percent are seeing real ROI from AI. That's not a reason to quit. It's a reason to fix your foundation first. I also break the business into the eight areas you should map your workflows under, from self care to technology, and why technology is deliberately last. Then the big news: Aspire's Command Center. AI inside Aspire that watches job hours against percent complete and tells you before a job goes sideways. I think it changed the industry this week. Sean Laux joins me Monday for an emergency podcast on it. And a quick note on 45 percent gross profit as the new break even. Last, Kress. We just bought our first 60 inch Voyager. Delivery is any day. If you haven't demoed the 60 or the stay and cut units, you owe it to yourself. Robotics as a service is here. Your Q4 challenge: document your workflows, your systems, your company. How you do things today is not the best way. Be ready to change it. Mentioned in this episode
